Academic programs are usually designed around scientific questions: Can an effect be demonstrated? Is a mechanism real? Is a hypothesis supported? Commercial programs must answer additional questions: Who needs the product? What would they pay for? What claims can be supported? What evidence would change adoption? How will the product be manufactured, regulated, reimbursed, and defended?

The Cost of Discovering the Gap Late
The later a team discovers a commercialization requirement, the more expensive it can be to correct. A study may need to be repeated with a different comparator. A diagnostic may need a different intended-use population. A device may need human-factors work that was not budgeted. A therapeutic may need additional CMC or translational evidence before a partner is willing to engage.
How to Close the Gap
Start with the future decision-maker and work backward. Identify who eventually must say yes—customer, clinician, payer, FDA reviewer, licensee, investor, strategic partner—and determine what evidence that person or organization will require.
Then design the next technical milestone to answer both a scientific question and a commercial question whenever possible.

- Interview customers and users before locking the development plan.
- Map regulatory and reimbursement assumptions early.
- Identify the next licensing or financing milestone.
- Build studies that reduce specific commercial risks.
